The $1.6M DevOps Program That Automated the Wrong Things

A US healthcare software company had 800 employees and 12 microservices on AWS. Deployments took three days. Infrastructure lived in ad-hoc shell scripts.

So it approved a 12-month, $1.6M DevOps program with six India-based engineers. The brief covered Kubernetes on AWS EKS, GitOps with ArgoCD, Terraform, Prometheus and Grafana, and SRE practices with SLOs.

The vendor looked strong on paper. Kubernetes certifications. AWS skills. Dense CVs.

By month six, the team had built a lot: 14 GitHub Actions pipelines, Terraform state for 180 AWS resources, 8 apps in ArgoCD and 340 custom Prometheus metrics.

But the core design was wrong. There were no Kubernetes network policies. Terraform state had no locking. The deployment strategy caused downtime. The metrics had no SLOs behind them. For a HIPAA business, that meant risk, outages and compliance exposure, not speed.

The fix took 10 weeks and $195K: network policies, Terraform locking, deployment fixes and a full SLO and alert redesign.

The tooling knowledge had been checked. The architecture judgment had not. This guide is what VP Engineering needed before she signed the SOW.

Fortune Business Insights projects the DevOps market will grow from $24.3 billion in 2026 to $125.07 billion by 2034. The CNCF Annual Cloud Native Survey found that 82% of container users now run Kubernetes in production. It also found that people and organisation issues now block teams more than tooling does. We see the same thing.

TL;DR

Hiring DevOps & Platform Engineers from India works when you hire for architecture judgment, not tool lists. Verify CKA and cloud certifications before the interview. Ask for real production numbers. Test with a live incident walkthrough. Senior engineers bill $42–65/hr, and a senior hire fills in about 20 days in Bangalore. Define your outcomes before you sign anything.

DevOps vs Platform Engineering: What Are You Actually Hiring?

DevOps engineers automate how code reaches production: CI/CD pipelines, deployments and infrastructure as code. Platform engineers build the internal platform other teams use: Kubernetes clusters, golden paths, developer portals like Backstage and self-service infrastructure. SREs own reliability through SLOs, error budgets and on-call. In short, platform engineers build what DevOps engineers use.

Gartner predicts that by 2026, 80% of large software engineering organisations will have platform engineering teams. Demand is real. But the label is loose.

In India, “DevOps engineer” can mean a developer who knows Jenkins. It can also mean an SRE who ran infrastructure for 100 million users. That one title hides five different jobs:

  • CI/CD specialists: GitHub Actions, Jenkins and GitLab CI pipelines.
  • Kubernetes administrators: node pools, RBAC, network policies and storage.
  • IaC engineers: Terraform modules, state and drift detection.
  • Observability and SRE engineers: SLOs, alerts and tracing.
  • Platform engineers: internal developer platforms.

Are You Ready to Start Hiring DevOps & Platform Engineers?

DevOps programs fail when the problem is vague. A team hired to “do DevOps” with no clear outcome will automate the wrong things. Answer yes or no to each item.

# Readiness check Why it matters
1 One named platform owner Someone must own decisions and say no
2 Current state documented You can’t fix what nobody has written down
3 Target metrics set (deploy frequency, MTTR, change failure rate) Outcomes stop “automation for its own sake”
4 Cloud provider confirmed (AWS, GCP or Azure) EKS, GKE and AKS need different skills
5 Container strategy confirmed Kubernetes is not always the answer
6 IaC tool decided (Terraform, Pulumi or CDK) Avoids rework in month two
7 SLOs and alert owners defined Reliability needs a target and an owner
8 Interview panel with production DevOps experience, free within 5 days Slow panels lose the best candidates
9 Compliance needs (HIPAA, SOC 2, PCI) and CISO sign-off on offshore production access Access delays stall the first month
10 IP ownership of Terraform modules, Helm charts and pipelines in the MSA Platform code is valuable IP

How to read your score: 8–10 yes means you are ready. 5–7 means fix the gaps first, or you will get automation without impact. Under 5 means define the target state before you talk to any vendor.

India’s DevOps Talent Market in 2026: Where the Skills Are

For anyone hiring DevOps and platform engineers in India, background matters as much as skills.

Product company engineers have run live systems that real users depend on. They have made design calls under pressure and been paged at 2am. They fit platform engineering and SRE roles.

IT services (SI) engineers have set up tooling for client programs against a fixed spec. They deliver fast and know the tools well. They fit implementation and automation roles.

City matters too:

City Strongest DevOps skills
Bangalore Platform engineering, SRE, Kubernetes at scale, AWS/GCP architecture, FinOps
Hyderabad Azure DevOps, AKS, Microsoft-stack CI/CD, DevSecOps
Pune Jenkins/GitHub Actions CI/CD, enterprise Terraform, SI delivery
Gurgaon BFSI DevOps, security-first DevOps, cloud compliance automation
Chennai Legacy automation, Jenkins CI/CD, infrastructure scripting

Bangalore has the deepest pool of product-company platform talent. That is why many buyers start with an IT staffing company in Bangalore. For Microsoft-heavy stacks, our guide to hiring an Azure DevOps engineer in India covers Hyderabad in depth.

Supersourcing Index: Across 82 DevOps and platform engineering placements in our 2026 benchmark, median time-to-fill in Bangalore was:

  • 20 days for a Senior DevOps Engineer (CKA + Terraform + AWS/GCP, production experience)
  • 30 days for a Platform Engineer or SRE with Kubernetes platform design and SLO experience
  • 42 days for a Principal Platform Architect with internal developer platform delivery at scale

What Hiring DevOps & Platform Engineers from India Really Costs

Here are the 2026 billing ranges we see for full-time engagements.

Level Experience India rate ($/hr) US equivalent ($/hr)
DevOps Engineer 2–4 years $25–42 $80–112
Senior DevOps Engineer 4–7 years $42–65 $110–158
Lead DevOps / Platform Engineer 6–10 years $58–88 $145–205
SRE / Platform Architect 8–12 years $75–108 $172–242
Principal Platform Architect 12+ years $98–135 $215–298

Some skills cost more. SRE carries a 20–28% premium over general DevOps. Platform engineering adds 18–24%. A CKS holder costs 15–20% more than a CKA-only engineer. FinOps adds 15–22%, and production Istio adds 12–18%.

How the rate builds up for a Senior DevOps Engineer:

  1. Gross salary (CTC): ₹26–40 LPA, or roughly 27K–41K a year.
  2. Employer costs: 22–28% on top.
  3. Vendor margin: 18–23%.
  4. Final invoice: $42–65/hr.

A real team example: six engineers at a blended $55/hr, over 2,000 hours, cost about $660K a year. The same team in the US costs $1.6–1.9M. That is a saving of 940K–1.2M a year. For other roles, see our Indian IT staff augmentation rates benchmark.

Which Certifications Count (and What They Can’t Prove)

The Kubernetes exams are hands-on. Candidates work in a live cluster, so they can’t pass by memorising answers.

  • CKA: cluster setup, networking, storage and troubleshooting. The most respected Kubernetes credential.
  • CKAD: deploying apps on Kubernetes. More developer-focused.
  • CKS: hardening, network policies, audit logs and supply chain security. Requires an active CKA.
  • Cloud architecture: AWS Solutions Architect Professional, GCP Professional Cloud Architect or Azure AZ-305.
  • Terraform Associate: a solid entry-to-mid-level IaC credential.

Verify each one on the Linux Foundation portal, AWS certification verification or Credly before you book an interview.

But a CKA proves someone can run a cluster. It does not prove they will make the right design calls for your workload. Namespace design, network policy, RBAC and node pool layout need production judgment. Your interview must test that layer.

How to Write a DevOps JD That Attracts the Right People

Most enterprise JDs fail in four ways. They list 15 tools. They don’t separate production from development experience. They never mention SLOs. And they don’t name the cloud, even though EKS, GKE and AKS differ in real ways.

JD snapshot 1: Senior DevOps / Platform Engineer (4–7 years)

  • Owns: the Kubernetes platform on AWS EKS, network policies, Helm charts, ArgoCD pipelines and Terraform.
  • Measured on: SLO adherence, deployment frequency and change failure rate.
  • Must have: verified CKA and AWS certification, 2+ years running production clusters, Terraform state locking and Prometheus alerts tied to SLOs.
  • Disqualifiers: only local clusters, Terraform without state management, pipeline-only work or no production incidents.
  • Interview flow: 60-minute design exercise, 90-minute live cluster scenario and 45-minute incident walkthrough.

JD snapshot 2: Principal Platform Architect / SRE (10+ years)

  • Owns: multi-cluster Kubernetes, a Backstage portal, golden paths, SLOs, Istio, Vault and standards for 8–12 engineers.
  • Pay: ₹82–118 LPA CTC, billed at $85–115/hr.
  • Must have: CKA + CKS, AWS Solutions Architect Professional and architect-of-record on 3+ platform or SRE programs.

Architects at this level often anchor an India GCC or a build-operate-transfer setup. If that is your path, our GCC setup services cover entity, hiring and transfer.

How to Verify Experience When Hiring DevOps & Platform Engineers

Run three checks before any interview.

  1. Verify every certificate. They are all public. It takes five minutes.
  2. Ask for cluster numbers. “What is the largest cluster you’ve run in production? Nodes, pods, cloud and version?” Real engineers answer quickly: “48 nodes in 3 node pools on EKS 1.29, about 400 pods across 12 namespaces.” Others answer in concepts.
  3. Ask for an incident story. “What was your worst production incident, and what changed after?” People remember real incidents because they were stressful. In our experience, this is the best pre-screen question for DevOps roles.

5 Interview Questions That Expose Fake Seniority

  1. Network design. “Design namespaces, RBAC and network policies for 8 teams, 3 environments and HIPAA data.” Strong: team-environment namespaces (like payments-prod), team-scoped RBAC and default-deny network policies. Weak: “Namespaces are logical groupings.”
  2. Terraform state. “Three engineers share one production codebase. What if two apply at once?” Strong: S3 remote state with DynamoDB locking, state split by environment and PR-based applications through Atlantis or Terraform Cloud. Weak: “We use remote states.”
  3. Error budgets. “A payment API has a 99.9% SLO. Half the error budget is gone in week one. What now?” Strong: calculates the budget at about 43.8 minutes a month, then triggers a review, slows deployments and weighs a feature freeze. Weak: “SLOs are uptime targets.”
  4. GitOps secrets. “How do you run ArgoCD for 20 services and keep secrets out of Git?” Strong: app-of-apps or ApplicationSets, guarded production sync and External Secrets Operator or Sealed Secrets. Weak: “We deploy from Git.”
  5. Live incident. “Checkout P95 latency jumped from 200ms to 4 seconds. Walk me through it.” Strong: pod health, recent rollouts, resource use, dependencies, P95 vs P50 in Prometheus, then traces in Jaeger. Weak: “I’d check the logs.”

CV Red Flags to Watch

  • “Production Kubernetes” with no node count, pod count or team size.
  • Terraform experience with no mention of state or modules.
  • GitOps claims that it can’t explain secret handling.
  • “SRE” with no SLO or error budget framework.
  • “DevSecOps” with no named tools like Falco, OPA/Gatekeeper or Trivy.

Where to Source Senior DevOps Talent in India

When hiring DevOps and platform engineers at senior level, job boards rarely work. These channels do.

What works:

  • The CNCF community. KubeCon India speakers and CNCF Ambassadors are verifiable senior people.
  • GitHub. Real contributions to Kubernetes operators, Terraform providers or Helm charts show depth. Our guide on sourcing developers on GitHub shows how to search well.
  • Product company alumni. Engineers from Flipkart, Swiggy, Razorpay and Zerodha have run systems at serious scale.
  • A pre-vetted bench. Ours fills senior DevOps roles in about 20 days.

A LinkedIn search string that works for senior platform engineers:

“Kubernetes” AND (“CKA” OR “platform engineering” OR “SRE”) AND (“production” OR “EKS” OR “GKE”) AND (“Senior” OR “Lead”) AND “Bangalore”

What doesn’t work: posts that list 15 tools, treating pipeline builders as platform engineers, and using certifications as the only filter.

Five Contract Clauses Every DevOps SOW Needs

  1. Named resource approval. List each engineer with cert links, cluster scale and main skill. Make production experience a contract term.
  2. IP assignment with named items. Cover Terraform modules, Helm charts, ArgoCD manifests, pipelines, Prometheus rules and Grafana dashboards. Our guide to IP protection in a GCC explains the wider controls.
  3. Documentation as acceptance criteria. Require ADRs, runbooks and READMEs every sprint.
  4. Production access controls. Use least-privilege IAM roles and revoke all credentials when the engagement ends.
  5. SLOs as a Month 1 milestone. Not Month 12. Agree on the SLI, target, budget, rules, dashboard and on-call alert up front.

Running the Team After Day One

Hiring DevOps & Platform Engineers is only half the job. How you run them decides the result.

  • IaC only. No resource gets created in the cloud console. Ever.
  • Runbooks for everything. Upgrades, certificate rotation and alert responses all need written steps.
  • Prepared on-call. Each offshore engineer shadows on-call for two weeks and runs a mock incident first.
  • Monthly cost reviews. Tag every resource by team, environment and service.

Watch for warning signs: manual changes in CloudTrail, unexpected Terraform drift and alerts with no runbook. For a full team design, see our guide to cloud DevOps team structure and hiring strategy.

What Most Teams Get Wrong

Most failed DevOps programs did not fail on tools. They failed on design. Teams verify Kubernetes and Terraform skills, then never test architecture judgment. The result is pipelines and dashboards on top of insecure clusters, unlocked state and alerts tied to no user outcome. When hiring DevOps & Platform Engineers, test the design layer as hard as the tool layer.

Two more patterns we’ve seen:

The Terraform state corruption. A UK financial services firm let its offshore team run Terraform from laptops with no locking. Two engineers applied at once and corrupted the state. Recovery took six hours of rebuilding from CloudTrail logs.

The SLO theatre. A US media company had 48 alerts and 12 dashboards, none tied to SLOs. Engineers silenced the noise. A database replication lag then went unnoticed for four hours.

When India Is the Wrong Call

Hiring DevOps & Platform Engineers from India is not right for every program.

  • Sub-1-hour on-call during US afternoons. 3pm–6pm EST is midnight to 3am IST. Late shifts add 20–30% to the rate. A split model often works better.
  • US federal programs. FedRAMP and DoD IL4/IL5 work needs cleared US citizens.
  • Very early startups. For one pipeline and one cluster, a single senior contractor beats a staffing engagement.

The Supersourcing Vendor Scorecard: DevOps Edition

Score each vendor out of 20 per category. Shortlist at 85+, proceed with conditions at 65–84 and walk away below 45.

Category What a 20/20 vendor shows
Production verification Certs checked in 24 hours, real cluster numbers and a named incident per senior engineer
Technical vetting Design scenarios, a mandatory incident walkthrough and error budget maths for SRE roles
Contract readiness Named IP items, per-sprint ADRs and runbooks, and SLOs as a Month 1 milestone
Delivery track record Named platform programs with node counts and attrition under 18%
Commercial structure Rates by specialisation, CKA-equivalent substitution and a 14-day replacement SLA

The Bottom Line

Hiring DevOps & Platform Engineers from India works. The talent is real: certified, incident-tested and SLO-aware. The savings are real too.

The failure mode is not India. It is hiring “a DevOps engineer” without naming the problem and the judgment it needs. A CKA can’t be faked. The cluster-size question takes 30 seconds. The incident walkthrough takes 15 minutes. Together, they remove most of the weak pool before a single interview.

Ready to move? Hire DevOps engineers from our pre-vetted bench. Need deeper cluster skills? Hire Kubernetes developers with verified production experience. Running a migration alongside? You can also hire cloud engineers or dedicated AWS developers for the same program.

FAQs on Hiring DevOps & Platform Engineers from India

How much does it cost to hire a senior DevOps engineer from India?

A senior DevOps engineer with 4–7 years of experience bills $42–65/hr through a vendor. That is roughly 84K–130K a year at 2,000 hours. The US equivalent is $110–158/hr.

How long does it take to build an 8-person DevOps team in India?

Plan for 35–50 days from JD sign-off. That covers 1 platform architect, 3 senior engineers, 3 mid-level engineers and 1 SRE. The architect is on the critical path for about 30 days.

Is India-based DevOps talent as good as US talent?

For CI/CD, Kubernetes, Terraform and observability, senior Indian engineers deliver at global standards. For bleeding-edge work like eBPF networking or the Gateway API, US CNCF circles still adopt earlier.

Do I need SRE, or is DevOps enough?

You need SRE when users depend on your uptime and you want a clear rule for balancing features against reliability. Early-stage teams can start with basic alerts and on-call.

What is the hardest DevOps profile to hire in India?

A Principal Platform Architect with CKA + CKS, Backstage, Istio at 100+ services, Vault, SLO design and enterprise FinOps. Fewer than 300 active practitioners fit. Expect 42+ days.

Is Supersourcing right for a 3-engineer DevOps program?

Not our ideal fit. For three engineers on a defined scope, a specialist firm or direct contract hires may suit you better. We would rather tell you that up front.
